I bought a 97 zx7r from impound and have been trying to restore her. She has good compression probably could use new plug wires but I do get spark in all plugs. But the left header pipe was fluctuating around 160 degrees, left inner pipe was around 440 inner right was 540 and far right was 211 degrees. ( as looking at front of bike) I was told that my intake manifolds were leaking air and that's why they were running lean. I bought used ones on ebay and they were nice and soft still no dry rotting. But the numbers above are what I read on my laser temp gun. Can I over tighten them to carbs I didn't think I did though. Or is this normal for this bike to run like this. It sounds fine when I rev it and at idle.

make sure the carbs have the correct jets, the inner two should be... two sizes? larger than the outer two, then verify that the needles, floats, and pilot screws are all the same.

It could be that your inner two are lean because someone perhaps didnt put larger jets in there like they should.

If you have no vac leaks, and your carb boots arent leaking, check the settings.

I actually just went through something similar checking for leaks and stuff.

That's a big def, Does it idle smooth? & where is the idle set?
Did you sync the carbs?

Check your coils ,, bet one is not firing..

Cylinders 1 and 4 use the same coil. 2 and 3 are together as well. Try reversing the wires. Take the wires from 1 and 4 and put them on 2 and 3 and vice-versa. You have to reverse the feed wires (into the coils)as well to make this work. Then fire it up and check temps again. If the lower temps moved with the coils then you found your problem (coils). If the temps didn't move then it's in the carbs.

Big thanks to Masta Squidge it was the jets I had the bigger ones on the outside I switched them and she runs perfect. Hats off sir
